A newsroom drafts two headlines: “Chance of upset victory: 25%” and “Chance of upset if urban turnout surges, if late-breaking scandal sticks, or if third-party vote splits.” Voters judge the second as more likely. The details feel like “reasons,” and reasons boost belief.

An executive asks, “What’s the chance we face a serious breach this year?” The CISO says 10–15%. A board member asks for detail. The breakdown: phishing credential theft, vuln exploit, vendor compromise, misconfiguration, insider negligence. Each gets a number, and the sum walks to 40%. They demand a quadrupled budget. The CISO spends the next quarter explaining overlap and realistic baselines. The board preferred vivid parts over a sober whole.

A bettor judges “Team A wins” as 60%. Then she lists paths: early lead and hold (30%), late comeback (25%), opponent injury and momentum swing (15%). Now she feels 70–75% confident and doubles her stake. She just paid a tax to subadditivity.

Residents believe “major earthquake this decade” is 5%. Ask about “major quake or dangerous aftershocks causing damage” and collect numerically assessed components, you might get summed beliefs above 10–15%. Budget debates swing on these gut numbers, not on geophysics.

Don’t add them.”

A founder says, “There’s a 30% chance this feature increases retention.” Investors ask for drivers. The founder lists: faster onboarding (15%), more delight in week one (12%), smoother reactivation (10%). Now retention “feels” likely because the pieces look likely. Money flows based on feeling, not base rates.

You ask, “How likely is it that moving cities will make me happier?” You think 40%. Then you list reasons: more sun (20%), shorter commute (15%), new friend circles (25%), better food (10%). Suddenly you feel 60–70% confident. Your creative brain sold you a story with details. The math didn’t change.
If you spot the common shape—details making the sum feel larger than the whole—you can start correcting.
How to recognize/avoid it
Recognition first. Then tools.
When you feel a probability rising while evidence only gets more granular, suspect subadditivity. Details are not data. Granularity is not gain.
- You’re asked to estimate parts and then encouraged to add.
- The list contains vivid, concrete causes that carry emotion.
- Independence assumptions are unclear or false.
- You face accountability (“Explain your number”), so you unpack to sound thoughtful.
- You get incentives for thoroughness over accuracy.

Start with the whole, then allocate
When you must unpack, set the overall probability first—before listing parts. Then allocate portions of that whole to mutually exclusive components. The total stays anchored. Write it down and treat it as a budget.
Example: “Chance of launch delay: 20%.” Now split that 20% across exclusive causes: vendor issue 6%, security backlog 5%, late bugs 6%, illness 3%. Force them to sum to 20%. If you add a new cause, you must subtract from others. It hurts—which is good. It exposes trade-offs.
Make parts mutually exclusive and collectively exhaustive (MECE-ish)
If you must partition, define components so they don’t overlap. “Vendor change” and “API deadline slip” may be the same event. Merge them or clarify boundaries. Ask: Could more than one of these happen in the same scenario? If yes, you’re double counting.
Use baserates before reasons
Pull outside base rates first: historical delay rates, industry benchmarks, actuarial tables, prior-year incidents. Set your whole estimate with baserates, then adjust slightly with inside-view reasons. This keeps detail from hijacking the number. In forecasts, this is “outside view first.”
Normalize with a probability budget
Create a visual “100-point” budget for the whole event. As you assign points to parts, enforce the cap. Spreadsheet conditional formatting works: cell turns red when total ≠ whole. Budgeting engages your sense of scarcity. Scarcity is the antidote to runaway sums.
Beware of “any of these” phrasing
“Any of the following could cause a delay.” That phrase triggers subadditivity. Reframe to “Exactly one of the following” if you intend mutual exclusivity, or model combination probabilities explicitly if multiple can co-occur. Never just sum unless the parts are strictly exclusive.

- If none of these parts happened, could the whole still happen? If yes, your decomposition isn’t exhaustive.
- Could two of these occur together? If yes, your parts aren’t exclusive.
