After the flop, the story snapped into a neat line: wrong message → inevitable failure. The uncertainty, the gray areas, the genuine unknowns? Erased by memory’s janitor. That janitor has a name: hindsight bias.

Hindsight bias is the tendency to see past events as more predictable and “obvious” after we know the outcome.

4) The hospital case review

A patient presents with nonspecific symptoms. The physician chooses a common diagnosis, runs standard tests, and treats accordingly. Hours later, the patient crashes with a rare complication.

Later, a committee says, “It should’ve been obvious.” But it wasn’t. With only the data at the time, the common diagnosis fit best. That’s Bayesian thinking 101. Outcome knowledge biases the review toward thinking the rare case was “clearly” diagnosable. This pressures clinicians to overtreat and overtest, increasing harms and costs. Good process, bad outcome — not negligence.

5) The playoff call

A coach calls a risky play with a high upside and a 40% success rate. It fails on TV.
