What Is the Conjunction Fallacy and Why It Matters
The conjunction fallacy happens when we think A and B together are more likely than A alone. In probability, that can’t be true. The probability of A and B together is always less than or equal to the probability of A alone. P(A ∧ B) ≤ P(A). Always.
Yet humans love rich stories. We don’t compute likelihoods in our heads; we reach for mental images. Specific descriptions feel realistic because they evoke scene, character, motive. And our brains confuse vividness with likelihood.
The most famous example is the “Linda problem” (Tversky & Kahneman, 1983). Linda is described as bright, outspoken, and concerned with social justice. People judge “Linda is a bank teller and active in the feminist movement” as more likely than “Linda is a bank teller.” The rich persona matches the stereotype, so it feels more probable—even though the “bank teller” group includes all bank tellers, both activists and not.
This matters because many real-world bets are made on the basis of stories:
- In hiring, we mistake a vibrant persona for a likely outcome.
- In product, we overweight edge-case customer narratives and underweight broad patterns.
- In medicine, we anchor on compelling symptom clusters and miss simpler causes.
- In investing, we buy into detailed theses that feel right and ignore base rates.
- In security, we chase cinematic breaches and miss commonplace failures.
The conjunction fallacy burns time, money, and trust. It breeds overconfidence. It prefers a juicy theory over a plain fact. If you make decisions with stakes—a product roadmap, a diagnosis, a budget—you must disarm it.
Examples: Stories That Feel True and Bets That Lose
Let’s ground this with cases you can taste.
1) Hiring: The Irresistible Persona
You’re hiring a data scientist. A candidate’s portfolio screams curiosity. They’ve spoken at activist tech meetups and built social-good dashboards. In the debrief, someone says, “She’ll likely be a top performer and our best advocate for ethical AI.” Heads nod.
But what’s more likely?
- A) She’ll be a top performer at your company.
- B) She’ll be a top performer and your best advocate for ethical AI.
B feels right because the details fit her vibe. But B is a subset of A. If she’s a top performer, that includes all kinds of personality arcs, including ones where she’s quiet about ethics. The conjunction fallacy nudges you to overspecify the future.
The risk: you evaluate candidates for stories, not for probabilities. You might pass over someone less cinematic but more broadly competent.
Try instead: evaluate A—the base outcome—separately from any conjunctions. Score performance likelihood on its own. Score advocacy on its own. Combine only after.
2) Medicine: The Compelling Cluster
A 34-year-old runner shows up with fatigue, joint pain, and a bullseye rash that’s already faded. A doctor says, “This is almost certainly Lyme disease and early-stage myocarditis.” The story sings: outdoor athlete, classic rash, cardiac symptoms.
But two statements compete:
- A) Lyme disease
- B) Lyme disease and early-stage myocarditis
B is more specific, which makes it less probable. Lyme alone may explain most symptoms. Myocarditis raises the bite of the narrative without raising the odds.
The risk: overtreatment, anxiety, and misallocation of tests. The safer thinking is staged: first test for Lyme; only if positive and cardiac markers warrant, investigate myocarditis.
3) Product: The Niche Funnel Trap
Your team crafts a portrait: “The sweet spot is remote workers who subscribe to three productivity apps, prefer dark mode, and track habits with a paper notebook.” You build features for them.
But which is more likely?
- A) Remote workers who might buy your product.
- B) Remote workers who use three productivity apps, prefer dark mode, and track with paper.
B sounds like your tribe. It’s also a thinner slice. Marketing built around B may hit hard for a few, then stall. You burned cycles polishing a narrow funnel because the persona felt alive.
Better path: validate the broader segment’s response before chiseling features for the niche.
4) Security: The Hollywood Hack
A CISO prepares for “APT-level attackers leveraging zero-days after spear-phishing the CFO during travel.” Possible, sure. But which is more likely?
- A) A breach due to compromised credentials.
- B) A breach due to compromised credentials via spear-phishing of the CFO during travel.
The vivid B invites a movie scene. A is boring but common. Most breaches come from plain mechanisms: reused passwords, misconfigured S3 buckets, unpatched services.
Priority should follow probability. Fix default misconfigurations first. Then build targeted defenses.
5) Sports Betting: Parlay Fever
Your friend bets a five-leg parlay: “This striker scores, the team wins by 2+, and two specific players get yellow cards.” The ticket glows with specificity. The payout seduces.
But each added condition lowers the probability. Parlays are conjunctions. Bookmakers love them because they bundle many low-likelihood events. The bettor loves them because the narrative is cinematic.
If you must bet, ask: would I still like this if it was only “team wins”? If the answer is no, you’re probably paying for a story.
6) Courtroom Narratives: The Clean Arc
A prosecutor paints: “The defendant argued with the victim, left angry, returned after cooling off, and used a concealed weapon bought the day prior.” Specific. Coherent. The jury nods.
Yet the conjunction effect looms. Each detail must be proven. Failure at any link breaks the chain. The broader hypothesis (“defendant and victim argued; a weapon was used”) is more probable than the fully specified arc. Defense counsel can use this: separate probabilities so the jury sees how stacked specifics erode overall likelihood.
7) Startup Forecasting: The Fundraising Story
Founders pitch: “We’ll hit 20% month-over-month growth and become the category leader among Gen Z creators doing UGC for sustainable DTC brands.” You can feel the people in that sentence.
But the broader claim—“we’ll hit 20% MoM growth”—is more likely than “we’ll hit 20% MoM growth in this specific micro-segment.” The niche may be a wedge, but anchoring on it can blind you to larger markets or alternative customers who are easier to win.
8) UX Research: When Personas Bite Back
You interview six power users and craft “Alek,” a Linux-using designer who hates notifications and loves keyboard shortcuts. The team starts building micro-automation. You ship speed, precision, a sandbox.
Adoption lags. Turns out many potential users aren’t Alek. They’re less technical, and they care about “works on my old laptop” more than “modal editing.”
You fell in love with a conjunction: “users who need your tool and behave like Alek.” The first part may be true. The second narrows too soon.
9) Personal Decisions: The Love Letter to Fate
“Alex will be a supportive partner, and we’ll move to the coast and co-found a studio and have summers in Portugal.” That’s beautiful. It’s also a stack of conjunctive hopes. The correct move is not to kill hope—it’s to notice which commitments you’re actually betting on now, and which ones are optional future branches.
Decisions work better when you lock the general premise (“this person treats me well”) and postpone the conjunctive specifics (“co-found a studio”) until evidence arrives.

Your system crashed. The postmortem says: “A memleak triggered when a container restarted during a deploy window because a particular feature flag interacted with legacy schema.” Plausible and heroic.
Sometimes the cause is that weird. Often, it’s “we didn’t have a canary and we merged on Friday.” Be careful not to weave a fancy conjunction when a plain one explains the data.

Recognize and Avoid the Conjunction Fallacy
You don’t need to become a spreadsheet monk. You need a handful of habits. Use this checklist when a story sings too sweet.
A Small, Practical Workflow
Here’s how we run it in real decisions:
1) Write the general claim A on a sticky note. 2) List every extra condition you’re tempted to add: B, C, D. 3) Estimate broad odds of A using past data or base rates. 4) For each condition, estimate conditional odds: P(B|A), P(C|A∧B). 5) Multiply rough numbers to check scale. 0.4 × 0.5 × 0.6 ≈ 12%. If your plan depends on that chain, reconsider. 6) Decide what you can decouple. Can you win with A alone first? Stage the rest.

- Product segment: Suppose 30% of remote workers might try your product. Of those, 25% use three productivity apps. And 50% of that group prefers dark mode. P(A ∧ B ∧ C) ≈ 0.3 × 0.25 × 0.5 = 3.75%. That can be a viable niche, but don’t mistake it for the main road.
- Incident chains: If any link fails, the chain fails. If three conditions must all happen, with probabilities 0.9, 0.8, and 0.7, your conjunction is 0.9 × 0.8 × 0.7 ≈ 50%. Not bad, but not “almost certain.”
You don’t need exact numbers. Just check the scale. Conjunctions shrink odds every time.
Recognizing the Language of Conjunction
Language gives the game away. When you hear these, alarms should chirp:
- “and” doing heavy lifting: “will be high-growth and premium and community-led.”
- Piled qualifiers: “urban, eco-conscious, early-adopter.”
- Chained verbs: “will discover, then refer, then upsell.”
- Story scaffolding: “after cooling off, he returned and…”
- Lists that feel tidy: “the five traits of our core buyer.”
To defang it, rewrite:
- “Our buyer is…” → “Our buyer might be… and we’ll test which traits actually predict purchase.”
- “This attacker will…” → “The attacker could… and the most common path is…”
- “We are building for…” → “We are starting with… and we’ll validate whether the other traits matter.”
How We Use This at Work
We keep two short rituals.
- A broad, boring hypothesis.
- A detailed, favorite story.
- A different broad hypothesis that also fits.
1) Scenario cards. For any decision, we write three cards:
We ask: which card gets most of our resources this week? Usually the broad one wins. We give the favorite story a small, timeboxed test.
- “P(signups increase next month) = 40–60% if we ship A alone.”
- “P(signups increase next month ∧ we attract only iOS designers) = 10–20%.”
2) Probability brackets. We force ourselves to assign ranges:
