- Rotate tool ownership. Make the newest person run the next tool choice meeting. Fresh eyes ask blunt questions.
- Hold “Tool Swap Fridays.” Once a month, solve a tiny problem with a different library, language, or method. Keep stakes low and curiosity high.
- Separate expertise from choice. Experts present trade-offs; a different person makes the call. It limits halo bias.
- Run small red teams. Before big bets, appoint a two-person crew to argue for a simpler approach. Give them a day and a safe win if they save time.
- Draw boundaries. Document what the tool is for and what it isn’t. Keep the “isn’t” list visible.
